Most AI projects fail. A Gartner survey of 782 IT leaders in late 2025 found only 28% of AI use cases fully succeed; 20% fail outright. MIT's Project NANDA found 95% of generative AI deployments saw zero measurable P&L impact. McKinsey's November 2025 State of AI report found 88% of organizations use AI in at least one function — but only one-third have scaled past pilot.
The pattern is consistent. Companies start with "AI strategy" — a steering committee, a proof-of-concept, a six-month roadmap. By month four, the demo works and nothing else does, and the budget gets quietly reallocated.
The 20-person companies we work with don't have time for that. They have repetitive admin eating their week and need something running by Friday.
So here are the five we keep building. Not theoretical possibilities — the automations that ship in 30 days, cost under $300/month, and survive contact with a real business. 1. Inbox triage with Gmail and Claude or GPT
What it does. An AI agent reads incoming email, classifies each message (sales lead, customer support, vendor, internal, newsletter, spam-ish), and either drafts a reply, routes it to the right Slack channel, or files it. The owner stops opening 80 emails a morning to find the 6 that matter. Drafts wait in the right inboxes; everything else is one click away.
The setup. Gmail + Zapier or n8n + Anthropic Claude or OpenAI GPT-4o. Cost: $20–$50/month for the integration platform plus $20–$100/month in API usage. Time to ship: 4–6 hours of build, one week of tuning.
A Gmail trigger sends each new email to Claude or GPT with a classification prompt that includes your business context. The model returns a label and a draft reply. The automation applies the label and either drafts a response or posts a Slack notification.
What success looks like in week one. Time-to-zero on the morning inbox drops from 45–60 minutes to 10–15. Replies that used to wait until 11am go out by 9am because the draft was already written.
Where it breaks. The model misclassifies on novel patterns — a new vendor, a forwarded thread, an internal email written in client tone. Review labels for the first two weeks and feed the misses back into the prompt. AI-drafted replies will sound slightly off until you give the prompt 5–10 examples of how you write. And anything sensitive — legal, HR, escalations from key accounts — needs a hardcoded "do not auto-respond" list.
2. Lead enrichment and scoring with Clay or Apollo plus Claude
What it does. When a lead comes in — from a form, a LinkedIn outreach reply, or a list import — an AI workflow enriches the contact with company size, industry, role seniority, tech stack, and recent funding signals, then scores it against your ICP and routes hot leads directly to the salesperson's calendar with a one-paragraph briefing.
The setup. Clay or Apollo for enrichment + Claude or GPT for scoring + HubSpot, Pipedrive, or Attio for the CRM. Clay's Launch plan is $185/month (2,500 data credits, 15,000 actions); Apollo starts around $59/user/month. Time to ship: 4–8 hours.
A new lead lands in the CRM. A trigger sends the email and domain to Clay or Apollo, which returns a 30-field profile (firmographics, tech stack, hiring signals, funding). That profile goes to Claude with your ICP and scoring rubric. The model returns a 1–10 score and a 3-sentence briefing. Anything 8+ pings the salesperson in Slack with a one-click "book intro" link.
What success looks like in week one. Sales reps stop spending 15 minutes researching each new lead. The first batch should produce at least one "I would never have called this person back without that briefing" moment.
Where it breaks. Clay credits run out faster than people expect — a 5-step enrichment on 500 contacts can hit $325–$600 at current credit pricing. Set hard monthly caps on the platform and the API keys before you turn it on. Enrichment data is wrong about 10–15% of the time, especially for companies under 20 employees — don't auto-disqualify on enrichment alone; let the model rate "data confidence" alongside the score.
3. Meeting note to CRM sync with Fathom plus HubSpot
What it does. Sales calls and discovery meetings are recorded by an AI notetaker that produces a summary, identifies action items, and writes the meeting summary plus action items directly into the right deal record in your CRM — without the salesperson opening the CRM after the call.
The setup. Fathom (free tier or $24/user/month Premium), Granola ($18/user/month), or Otter ($16.99/user/month) + native HubSpot, Pipedrive, or Salesforce integration. Fathom's HubSpot integration is native and syncs summaries plus smart notes directly to the matching deal record. Time to ship: 1–2 hours.
The cheapest and fastest on the list. Most of the work is configuration: install the notetaker, connect to the CRM, set sync rules. Granola is preferred when reps take their own notes; Fathom when they don't.
What success looks like in week one. Sales reps stop the post-call admin entirely. CRM records get updated during calls instead of "Friday afternoon if there's time." Deal data quality jumps within two weeks because no one is skipping documentation.
Where it breaks. The notetaker bot has to be admitted to the meeting — for external calls, you'll get pushback from prospects who don't want a bot in the room; configure it to ask permission or only join internal calls. AI-generated action items are sometimes phrased ambiguously ("follow up next week") in ways the CRM can't parse — let humans triage or add a second prompt step that converts loose phrasing into structured tasks with due dates.
4. Customer support deflection with HelpScout or Intercom AI
What it does. Incoming support tickets get an AI first response that answers common questions from your help docs, suggests likely solutions, and only escalates to a human when the AI is uncertain. For most SMBs, 30–50% of inbound tickets are repeat questions the AI can resolve without a human ever touching them.
The setup. HelpScout (AI Assist on the ~$20/user/month Pro tier), Intercom (Fin AI Agent at $0.99 per resolution on top of seats), or Crisp (AI plan from ~$25/seat/month). Time to ship: 6–10 hours, mostly spent on the help docs and escalation rules.
This is less about wiring tools and more about content. The AI is only as good as the help center it reads from. Most SMBs have an out-of-date FAQ and 200 macros that contradict each other. Spend a day cleaning the canonical help content. Then connect the AI, write 5–10 escalation rules ("any mention of refund, billing dispute, or churn = human"), and run in shadow mode for a week before flipping the switch.
What success looks like in week one. First-response time drops from hours to seconds for most tickets. The support queue shrinks 20–40% in the first month. The remaining tickets are the harder ones — which is the whole point.
Where it breaks. Hallucinated answers — the AI confidently stating a policy that doesn't exist. Set the agent to "only answer from the help content; defer if uncertain" and review the first 100 responses manually. Escalation latency is the second failure mode — when the AI loops back to a human after 4 messages instead of 1, customers churn. Tune the threshold low at first; raise it as confidence grows.
5. Document Q&A with NotebookLM or Claude Projects
What it does. Your team uploads SOPs, contracts, onboarding docs, vendor agreements, and internal wikis to a single AI-searchable workspace. New hires ask "what's our PTO policy?" or "how do we run the monthly close?" and get accurate answers with citations to the source doc — without interrupting the operations lead 14 times a week.
The setup. Google NotebookLM (free tier, $19.99/user/month Plus), Claude Projects (in Claude Pro at $20/user/month), or Glean for larger teams. Time to ship: 2–4 hours plus the time to gather your docs — which is usually the actual project.
The platform is the easy part. The work is consolidating your operational knowledge into something a model can read. Most SMBs have docs scattered across Notion, Google Drive, Dropbox, email threads, and the brain of the most-tenured employee. Pick one knowledge base. Move everything there. Then connect the Q&A layer.
What success looks like in week one. The owner and ops lead stop being interrupted with "where do I find…" questions. New hires reach independent productivity in their second week instead of their fifth. Critical knowledge stops living in one person's head.
Where it breaks. Stale docs — the AI will confidently cite a 2023 policy that's been replaced. Set a quarterly doc-freshness review and version every operational doc with a "last reviewed" date. Q&A is also only as good as the questions people ask; train the team on prompting (a 30-minute lunch session) or usage drops within weeks.
How to pick which one to ship first
You can't ship all five at once. Pick one. Here's the four-question filter we use with clients:
1. Where is the most expensive person spending the most repetitive time? Owner or salesperson on email → start with #1. Salesperson researching leads → #2. Support answering the same five questions → #4.
2. What can you measure within a week? Tickets deflected, drafts generated, hours reclaimed, CRM records updated automatically. If you can't define a Friday-of-week-one metric, you don't have an automation — you have a science project. Skip it.
3. What happens if the AI is wrong 10% of the time? Inbox draft wrong = mild embarrassment. Lead auto-disqualified wrong = lost deal. Support reply wrong = lost customer. Match the automation's autonomy to the cost of being wrong. Start with low-blast-radius.
4. What does the rest of the stack require? Document Q&A needs your knowledge base in one place first. Lead scoring needs a real CRM, not a spreadsheet. Meeting sync needs your sales process to actually use the CRM. If the prerequisite is missing, fix it or pick a different automation.
Most 20-person companies should start with #3 (meeting sync — lowest setup cost, immediate win) or #5 (document Q&A — biggest owner-bottleneck unlock). Both forgiving. Both pay back inside a month. Both build the muscle for the harder ones later.
The point isn't to pick the most ambitious automation. It's to pick the one that ships. The companies winning with AI right now aren't the ones with the cleverest proof-of-concept — they're the ones with three boring automations running in production while competitors argue about strategy. What if my CRM is a spreadsheet?
Pick a different automation first. Lead enrichment and meeting sync both need a real CRM (HubSpot free tier, Pipedrive, Attio). If you're on a spreadsheet, the highest-impact move isn't AI — it's getting onto a CRM. Meanwhile, start with inbox triage, support deflection, or document Q&A.
How do I know if an AI automation is paying off?
Define a single before-and-after metric the week you turn it on. Time-to-zero inbox, tickets deflected, CRM records updated automatically, hours reclaimed. Re-measure at week 4 and week 12. If the metric hasn't moved by week 12, kill it and reallocate. The 95% failure rate cited above is mostly companies who never defined the metric and couldn't tell whether the project worked.
